Espresso Machine Not Pumping Water? Here's Why

A machine that suddenly won't push water is usually not broken. Work the causes from easiest to hardest, and don't call it a dead pump until you've earned that conclusion.

A vibratory pump espresso machine that suddenly stops delivering water feels like a disaster, and the internet will happily sell you the disaster reading — a burnt-out pump, a service bill, a replacement. Work them in that order and you will fix most machines without opening anything.

Before anything else, do the two checks that cost nothing. Is there actually water in the tank, and is the tank pushed fully home? Then: is the machine trying? Switch to brew and listen. Tank empty or not seated

This is the cause people are most embarrassed by and most often guilty of. The tank ran low, or it was lifted for a refill and dropped back in without clicking fully onto its valve. Many machines have a spring-loaded valve in the base of the tank that only opens when the tank is seated correctly; sit it a fraction proud and the machine draws air instead of water. It behaves exactly like a failure — the pump runs, nothing comes out — and the fix is to lift the tank out and press it firmly back until it stops.

While the tank is out, glance at the intake. Some machines have a small filter or a pickup hose at the bottom of the reservoir; if that hose has drifted above the waterline or the filter is fouled, the pump gulps air. Top the tank right up, reseat it deliberately, and try again before you assume anything worse. It is genuinely common for "the pump is dead" to mean "the tank was a hair short of clicking in."

An airlock, and how to prime it

If the tank is full and seated and the pump still pulls nothing, the most likely next cause is an airlock: a pocket of air trapped in the line between the tank and the pump, which the pump cannot easily push past. This happens after the tank runs dry, after descaling, after the machine has sat unused for a while, or the first time you set it up. The pump is fine. It is simply trying to move water through a slug of air and losing.

The trick is to prime it, and the steam wand is usually the easiest route. Open the steam valve and run the machine on brew or hot water with the wand open — the wider, less restricted path out through the wand lets the pump pull water through and expel the trapped air more readily than the tighter brew path does. You will often hear the pump note change from a strained high whine to a steadier working sound, then water or steam will start to come through the wand. Once it flows through the wand, close the valve and try the group; flow has usually returned.

Scale blockage: the big one

Here is the cause that matters most, because it is the one that is actually damaging your machine and the one people ignore longest. If your flow did not stop all at once but faded — shots getting slower and weaker over weeks or months, the steam getting feeble, the pump working harder for less — that pattern is scale. Limescale from hard water builds up inside the boiler, the pipes and the tiny passages of the group, narrowing them until the pump can no longer push a normal volume through.

The fix is to descale, and if you have never done it or cannot remember the last time, that is very probably your answer. Run a proper descaling cycle with a descaling solution suited to your machine, following the maker's procedure and quantities — then flush thoroughly with clean water afterwards so none of the solution reaches your cup. Two honest cautions. First, a machine that is very heavily scaled may not respond to a single cycle — sometimes it takes two, and a machine left to fur up for years may have scale in places a descale cannot fully reach. Second, prevention beats cure by a mile: descaling on a schedule and using softer or filtered water is far less painful than resurrecting a blocked machine. A clogged basket, screen or group

Scale blocks the plumbing from the inside; coffee blocks the business end from the outside. Old coffee oils and fines build up in the holes of the filter basket, in the shower screen that spreads water over the puck, and in the group itself. When those tiny holes clog, water cannot get through evenly — or, in a bad case, barely at all — and it mimics a pump problem at the spout.

Diagnose it by removing the portafilter and running the group empty. Clean water pouring freely from a bare group tells you the plumbing and pump are fine and the problem is downstream in the basket or the coffee. Then check each part in turn: hold the basket up to the light and see if the holes are open, wipe and brush the shower screen, and look for old grounds caked around the group gasket. A backflush with a blind basket and espresso machine detergent (on machines that support it — a three-way solenoid machine like the Gaggia Classic Pro does, many single-valve machines do not) clears oils the eye cannot see. If the screen or basket is truly caked, soaking them in a cleaning solution overnight often revives them.

A choke is not a no-flow

This one is a trap, and it sends people chasing a pump fault that does not exist. If little or nothing comes out of the spouts only when you have coffee in the portafilter, but the bare group runs freely, you do not have a blockage or a dead pump. You have a choke: the shot is so restricted that almost nothing gets through in a normal time. Grind too fine, dose too much, or tamp too hard and the puck becomes nearly impermeable — the pump is pushing at full effort against a wall of coffee, exactly as designed, and the "no water" is the coffee winning.

The tell is the contrast between the bare group and the loaded one. Free flow empty, no flow loaded, means fix the shot, not the machine: grind a notch or two coarser, ease off the dose, tamp level rather than crushing. This is the mirror image of a shot running too fast and thin, and the whole business of moving the grind to land the shot in the window is in why your espresso tastes sour. When it really is the pump

Only after the tank, the airlock, the scale, the basket and the choke have all been ruled out should the pump itself come into the frame — and even then, the vibratory pump in a home machine is a fairly robust part that usually outlives the things around it. When a pump does fail, it tends to announce itself: the machine goes quiet or nearly silent when you press brew, or it makes an abnormal noise unlike its usual working buzz, and no combination of priming, descaling or cleaning brings flow back.

A silent machine under load can also be an electrical fault upstream of the pump — a thermal cut-out that has tripped, a failed switch, or a control-board issue — which is another reason not to buy a pump on a guess. This is the point to stop DIY and consult the manufacturer or an authorised service centre, especially while the machine is under warranty, because opening a boiler-pressure appliance yourself can void coverage and is not something to improvise. Describe the symptom precisely when you call: "silent on brew" and "whirs but no water" lead a technician to very different parts.

Telling a blockage from a dead pump

Bring it together into one decision. Listen and observe with the portafilter out and the tank confirmed full and seated:

  • Pump whirs, strains, or buzzes loudly but nothing comes out— it is alive and fighting resistance. Suspect an airlock first (prime through the wand), then scale (descale), then a clogged screen or group. This is the good news column: almost all of these are fixable at home.
  • Flow faded gradually over weeks and steam is weak too— scale, until proven otherwise. Descale before you consider anything else.
